The four price tiers
Chatbot pricing in the UK spans two orders of magnitude, and the reason is that "chatbot" describes four genuinely different products.
Tier 1: DIY tools — £0 to £120 a month
Self-service platforms with a free tier and paid plans. You configure it, you write the knowledge base, you maintain it, you integrate it.
The sticker price is honest; the total cost is not. Budget somewhere between eight and twenty hours of your own time to set up something decent, plus an hour or two a month to keep it current. At a modest £45 an hour of opportunity cost, a "£29 a month" tool has a real first-year cost well over £1,000.
Worth it if: you enjoy this kind of work and have the time. Not worth it if: you are the person who does the actual revenue-generating work.
Tier 2: freelance build — £800 to £3,500 one-off
A freelancer builds and configures it for you on top of a platform. You get something tailored to your business without doing the work yourself.
The catch is what happens afterwards. A chatbot is not a finished object — it needs its knowledge base updated when prices change, gaps patched when it fails to answer, and re-integration when something upstream changes. Most freelance builds quietly decay within six months because nobody owns them.
Tier 3: agency projects, quoted per job
Specialist AI agencies and consultancies build custom conversational systems, often with deep integrations. Implementations typically take three to six months.
This is genuinely appropriate for organisations with complex systems and a team to hand over to. For a business under thirty people it is almost always over-specified, and the ongoing management is usually an additional retainer.
Tier 4: managed SMB plans — £250 to £900 a month
A build plus ongoing management bundled into a monthly fee, typically alongside the website, lead pipeline and other automation.

The hidden costs nobody quotes for
- Knowledge base maintenance. Prices change, services change, coverage changes. A stale bot is worse than no bot because it gives wrong answers confidently.
- Integration breakage. Calendars, CRMs and forms change their interfaces. Someone has to fix it when they do.
- Transcript review. The value compounds only if someone reads what the bot failed to answer and patches the gap. Almost nobody does this without a retainer.
- Message or usage overage. Check how your provider prices conversations. A busy month on a per-message plan can cost multiples of the headline figure.
- Your own time. The largest hidden cost in every DIY option, and the one nobody puts in the spreadsheet.
How to decide
Ask one question: who is responsible for this working in six months? If the honest answer is "nobody", buy the managed option or do not buy at all. A decaying chatbot that gives customers wrong answers is worse than a clean contact form.
